Experience from Complex Transitions

We have worked with organizations across industries on enterprise transitions that involve real technical complexity, organizational pressure, and tight operational constraints. Below are anonymized examples.

Selected Assignments

Multi-Tenant Consolidation After Acquisition

A large organization acquired multiple business units, each operating separate Microsoft 365 tenants. We designed and executed a phased consolidation — identity matching across 40,000+ accounts, cross-tenant coexistence for 14 months, and staged cutover with zero unplanned downtime. The result was a single, governed tenant with clean identity and a fully documented operating model.

Identity Cleanup After Failed Migration

An organization's previous migration partner had left the environment with orphaned accounts, broken delegation chains, and mismatched identities. We performed root cause analysis, remediated identity conflicts across two forests, rebuilt shared mailbox and delegate configurations, and stabilized the environment. Internal IT was able to resume normal operations within weeks.

18-Month Coexistence During Merger

Two merging companies needed their Microsoft 365 environments to function as one while the legal and organizational integration progressed. We designed a coexistence architecture — cross-tenant calendar sharing, unified global address list, consistent mail routing — and managed the technical environment through 18 months of parallel operation until final consolidation.

Hybrid Identity Transition to Cloud-Only

A regulated enterprise needed to move from on-premises AD FS and Exchange to cloud-only identity and Exchange Online, without disrupting 12,000 users. We planned a phased migration — federation cutover, Azure AD Connect reconfiguration, staged mailbox moves — and delivered a clean cloud identity architecture with conditional access and security baselines.

Governance Program for Ungoverned M365 Environment

A large enterprise had deployed Microsoft 365 rapidly during COVID without governance. Teams sprawl, uncontrolled external sharing, and no retention policies created growing risk. We established access governance, Teams lifecycle management, retention policies, and operational documentation — giving internal IT a sustainable operating framework.

Post-Migration Stabilization and Handover

After a technically successful but operationally incomplete migration, the client's internal team struggled with recurring sync issues, permission escalation gaps, and undocumented configuration. We stabilized the environment, documented all configuration decisions, created operational runbooks, and conducted knowledge transfer sessions. The client achieved full self-sufficiency within two months.

How We Work

Every engagement follows a structured approach designed for predictable outcomes, minimal disruption, and lasting operability.

1

Discovery & Assessment

We start by understanding your current environment, business constraints, and transition objectives — not just the technical landscape, but the organizational reality.

2

Architecture & Planning

We design the target state and build a detailed transition plan — identity, data, coexistence, cutover sequencing, rollback scenarios, and success criteria.

3

Implementation & Migration

We execute in controlled phases, maintaining coexistence and business continuity. We stay close to the work — we implement, not just oversee.

4

Validation & Stabilization

Every migrated workload is validated. We run a stabilization period to catch edge cases, resolve issues, and confirm operational health.

5

Handover & Documentation

Complete operational documentation, runbooks, and knowledge transfer to your internal teams. The goal is your self-sufficiency, not our continued engagement.

Environments We Work In

  • Enterprise organizations with tens of thousands of users
  • Multi-tenant architectures requiring consolidation or separation
  • Hybrid environments spanning on-premises AD, Exchange, and SharePoint
  • Regulated industries with compliance, audit, and data residency requirements
  • M&A scenarios requiring tenant integration or divestiture
  • Environments with complex delegation, shared mailboxes, and resource structures
  • Organizations recovering from failed or incomplete transitions

When Organizations Come to Us

We are typically engaged when:

  • A major transition is being planned and the stakes are too high for trial and error
  • A migration has stalled or produced unexpected problems
  • Identity and access issues are blocking users or creating security gaps
  • Extended coexistence must work reliably across two or more environments
  • Governance gaps are creating operational risk
  • A previous implementation needs stabilization before the organization can move forward
  • Internal teams need a structured handover to take ownership of a new environment
